Fix Your Meetings in 10

Bad meetings cost time, energy, and focus. Too many leaders we work with say the same thing: “I spend my week in back-to-back meetings, and nothing actually moves forward.” This guide distils our Productivity Ninja approach into a fast reset you can apply today. Ten minutes is all you need to stop wasting hours.

Step 1: Decide If the Meeting Should Exist (2 minutes)

Ask yourself:

  • Does this meeting have a clear purpose?
  • Is it the only way to achieve the outcome?
  • Who actually needs to be there?

🚫 If you can’t answer those questions in under 30 seconds, cancel it. Send a written update or have a quick 1:1 instead.

Step 2: Apply the 4P’s Framework (3 minutes)

Before you step in the room or hit “Join,” jot these down:

  • Purpose: Why are we here?
  • People: Who really needs to attend?
  • Plan: What’s the agenda?
  • Protocol: How long, where, and how will decisions be made?

Clarity upfront saves hours of muddled talk later.

Step 3: Protect Attention in the Room (3 minutes)

  • Phones down, inbox closed. No multitasking.
  • Balance Yin (listening, openness) and Yang (decision-making, action).
  • As Chair, name the energy: “We’re in Yang mode now, let’s decide.”

Meetings aren’t about filling time; they’re about focusing attention where it matters most.

Step 4: Lock in the Follow-Through (2 minutes)

End every meeting with:

  • Decisions made (documented)
  • Owners named (who’s doing what)
  • Deadlines set (by when)
